Grading run scores

We have students do a 20 min. run every Tuesday. One teacher made a grade scale (eg. 2 miles = A, 1.75 miles = B, 1.5 miles = C, and so on). I don't like a permanent scale like this because of the diversity in fitness levels of my students. I would like to grade them on improvement but am not sure what the best way to do this would be. Any suggestions?

We also run a 20 min. timed run on Tuesday and then have the students log their number of laps on a chart that is kept in their pe portfolio-
don't forget to bring pencils for everyone to write with.
